šÆ What You'll Build
A comprehensive competitive analysis dashboard covering your top 3 competitors across 5 strategic dimensions. You'll walk away with:
- Completed analysis spreadsheet with scoring system
- Visual competitor positioning map
- Action items based on competitive gaps
- Reusable template for ongoing research
Sample output structure:
Competitor Analysis: [Your Product Category]
āāā Executive Summary (key findings)
āāā 5-Axis Analysis Matrix
āāā Positioning Map (visual)
āāā Feature Gap Analysis
āāā Strategic Recommendations
ā±ļø Time Breakdown
š Prerequisites
- Access to Google Sheets or Excel
- Basic understanding of your product/market
- Competitor websites and product access (free trials if needed)
- 30 minutes of uninterrupted focus time
Step 1: Set Up Your Framework and Select Competitors (0ā15 min)
Create a new spreadsheet with these tabs: Analysis, Scoring, Action Items.
In the Analysis tab, create this structure:
Row 1: Headers
A1: Competitor | B1: Positioning | C1: Key Features | D1: Pricing | E1: UX Score | F1: Community | G1: Total Score
Rows 2-4: Your top 3 competitors
Row 5: Your product (for comparison)
Choose your 3 main competitors using this criteria:
- Direct competitor (same target audience + problem)
- Indirect competitor (different solution, same problem)
- Aspirational competitor (where you want to be in 2 years)
Write down why you selected each competitor in cells H2-H4.
Checkpoint
Do you have 3 distinct competitor types that represent different strategic threats?
Step 2: Research Positioning and Features (15ā30 min)
For each competitor, visit their homepage and note:
Positioning Analysis:
- Main headline and value proposition
- Target audience mentioned
- Key differentiator claimed
- Messaging tone (enterprise vs consumer, technical vs simple)
Feature Analysis: Create a master feature list by combining all competitor features, then mark which ones each offers:
Features List Example:
- Real-time collaboration: Competitor A (ā), Competitor B (ā), Competitor C (ā)
- Mobile app: Competitor A (ā), Competitor B (ā), Competitor C (ā)
- API access: Competitor A (ā), Competitor B (ā), Competitor C (ā)
Focus on features that matter to your target users, not everything they offer.
Checkpoint
Can you clearly articulate each competitor's main value proposition in one sentence?
Step 3: Analyze Pricing, UX, and Community (30ā45 min)
Pricing Research: Document their pricing structure:
- Free tier limitations
- Paid tier pricing and features
- Enterprise/custom pricing mentioned
- Payment model (monthly/annual discounts)
UX Evaluation (spend 5 minutes using each product): Sign up for free trials and rate these elements (1-5 scale):
- Onboarding clarity
- Interface cleanliness
- Task completion ease
- Mobile experience (if applicable)
Community Analysis: Check their community strength:
- Social media followers and engagement
- User-generated content volume
- Community forums/Slack activity
- Customer testimonials and case studies
Checkpoint
Have you actually used each competitor's product for at least 3 minutes to evaluate the user experience?
Step 4: Score Competitors and Create Positioning Map (45ā55 min)
Create a scoring system (1-5 scale) for each axis:
Scoring Criteria:
- Positioning: How clear and differentiated (5 = crystal clear unique value)
- Features: Completeness for target users (5 = has everything users need)
- Pricing: Value for money (5 = great value, competitive pricing)
- UX: Ease of use and design (5 = delightful, intuitive experience)
- Community: Strength and engagement (5 = thriving, active community)
Add up scores for each competitor.
Create Visual Positioning Map: Draw a 2x2 grid with:
- X-axis: Price (low to high)
- Y-axis: Feature complexity (simple to advanced)
- Plot each competitor as a circle
- Size circles by community strength
This reveals market positioning gaps and opportunities.
Step 5: Ship It (55ā60 min)
Generate 3-5 action items based on your analysis:
Example Action Items:
- Pricing: Lower our entry-level plan by 20% to match Competitor B
- Features: Build mobile app to match market standard
- Positioning: Emphasize our unique automation angle more clearly
- UX: Simplify onboarding flow (theirs takes 2 minutes, ours takes 8)
- Community: Start weekly user showcase like Competitor C
Save your spreadsheet as a template by creating a blank version with the same structure.
